  • pipeline definitions generated from one versioned module — upgrades roll out as prs, not memos
  • build caching cut median ci time from 22 to 7 minutes
  • adoption was voluntary and hit 80% in a quarter, mostly because the road was genuinely shorter

the escape hatches were the feature. nobody used them, but everybody checked they were there.
